Why Don't You Need a Big-Bang AI Strategy?
The consultancy-driven narrative often implies enterprise-wide AI transformation. For carriers with annual AI budgets exceeding $25 million, this may be appropriate. For the majority of European insurers, it is paralysing.
The alternative is modular adoption. Start with one high-impact use case where AI enhances a customer-facing process with clear, measurable outcomes. Prove value in production. Build organisational confidence. Expand.
Key fact: According to BCG (2025), insurers concentrating resources on fewer, higher-impact use cases rather than spreading investment across many pilots extract approximately twice the value.
Modular architectures — where customer portals, agent platforms, claims systems, and AI capabilities are deployed as independent, interoperable components — enable carriers to add AI to one module without requiring changes to others. The modular path reduces implementation risk, organisational risk, and regulatory risk simultaneously.
How Should You Turn Assessment Results into Action?
Address the weakest dimension first. AI readiness is constrained by its lowest score, not its highest.
If data readiness is lowest: Invest in data quality remediation and standardised APIs before any AI deployment. An AI model trained on inconsistent data will replicate inconsistency at scale.
If infrastructure is lowest: Build an integration layer between legacy core systems and AI applications. AI cannot function on batch-processing infrastructure designed in the 1990s without middleware in between.
If frontend readiness is lowest: Modernise the customer-facing digital layer. AI that only works in the back office never reaches the people who matter — policyholders and agents.
If regulatory readiness is lowest: Begin EU AI Act compliance architecture now. Retrofitting a production AI system for high-risk requirements is substantially more expensive than designing for compliance from the start.
If organisational readiness is lowest: Invest in people before algorithms. BCG's recommended allocation — 10% algorithms, 20% technology, 70% people — reflects what successful insurers actually do.
